It’s 7:10 on a Friday in August. Kickoff for the varsity opener is 7:30, and the stands are already filling up fast. The table has a cash box, a roll of tickets, and about seventy-five ones for the whole crowd. The line is already stretched past the concession stand. I’ve stood at that table more Fridays than I can count. Here are three things that would’ve saved me a sprint back to the office for more singles.

The cash box problem

For years our home opener ran on the same setup. A metal box, a roll of tickets, and whoever the front office could grab that afternoon to sit at the table. Nobody trained for it. Nobody knew if we had change. The first line of the season always moved slower than every other Friday of the year, because the whole system got rebuilt from scratch every August.

Parents don’t care that it’s opening night. They just want in before kickoff. When the line backs up to the parking lot because two people are making change out of the same box, that’s on us, not them.

The fix isn’t complicated. It’s deciding who works the gate before the week of, not the morning of.

The lot nobody planned

Every other Friday of the fall, our parking lot handles the crowd fine. A varsity opener with a full house is not every other Friday. Everybody who’s been waiting all summer shows up at once, plus grandparents who haven’t been to a game since last November, plus the visiting team’s buses trying to unload right where the overflow parking usually goes.

The first year I didn’t think about it ahead of time, cars backed up onto the road before the sun went down. An officer showed up to help direct traffic, but only because it was already bad, not because anyone called ahead.

A real plan, worked out before game week, fixes this. Dedicated bus flow so drivers know exactly where to pull in and unload. A parking layout that’s actually mapped out instead of whatever’s open. And a clear answer for where overflow goes once the main lot fills, decided ahead of time, not while cars are already backed up onto the road.

Every August, somewhere, an athletic trainer walks into an AD’s office holding a manila folder like it’s a summons. A JV volleyball coach’s CPR card expired on June 30th, and practice starts in four days. Most ADs carry ten, fifteen, twenty coaches on staff and couldn’t tell you, off the top of their head, which certifications are still current, because nobody’s checked since the previous September. Someone ends up digging through a filing cabinet that hasn’t been opened since spring, cross-referencing expiration dates against a list that, it turns out, doesn’t exist. Here are three things that would save that scramble before it ever starts.

The Paper Trail Nobody Owns

Every certification an AD deals with runs on its own clock. CPR cards last two years. Concussion training resets every twelve months. Bus driving certification or re-cert has its own expiration window entirely, and it rarely lines up with when school actually starts. State coaching licenses renew on their own schedule too, and none of them line up with the school year.

It’s easy to assume July is safe. School’s out, nobody’s coaching, what’s there to expire? Then August rolls around and a new assistant football coach’s concussion training lapsed in late June, three weeks before two-a-days even started. He didn’t know. Nobody flagged it. It just sat there, expired, waiting for someone to notice.

Nobody noticed because nobody was assigned to notice. It wasn’t on anyone’s calendar. It wasn’t anyone’s specific job. It was just a folder in a drawer, and drawers don’t send reminders.

Pull every coach’s certification and license expiration date this week, including bus driving re-certs, and put them on one single calendar. Not a filing cabinet. A calendar.

The Assumption That Someone Else Checked

Background checks are where this gets scary instead of just annoying. Every district has a policy. Almost every district assumes someone else is the one checking it against reality.

Picture a dad volunteering as an unpaid assistant for JV baseball, showing up every day for two months. Come May, someone finally asks whether his background check is on file. Athletics assumed the front office handled volunteers. The front office assumed HR handled anyone touching payroll, paid or not. He’d been coaching kids the whole spring with no background check at all, because two departments each assumed the other one owned it.

Nothing bad happened, this time. That’s not the point. The point is how normal that gap is in a building where the AD, the front office, and the district office all touch the same list of names but nobody’s been told they’re the one responsible for it.

Name one person, in writing, who owns background check verification for every adult on a field, paid or volunteer. If that’s not already spelled out at your school, get it in writing this month.

The Habit Before the System

Plenty of ADs run their compliance tracking out of a spreadsheet somebody built years ago. Coach name, certification type, issue date, expiration date, one row per person. It works, until it doesn’t. It gets updated in August during the crunch and then forgotten by October. By the following June, half the dates are stale and nobody finds out until a certification actually lapses.

We talk to ADs every week, and we hear the same story constantly. Someone built a spreadsheet in 2019. Nobody’s touched it since the person who built it left the district. The gap isn’t effort, it’s that a spreadsheet doesn’t tap anyone on the shoulder in July when something’s about to expire in August.

I’ve sat through more coaching clinics and conferences than I’d like to admit over the last three decades. Most of them blur together. But one ballroom sticks with me. A speaker working through slide forty of sixty, half the room on their phones checking scores from the night before. I looked around and thought, we paid for this. We drove for this. In two hours, nobody in that room will remember a word of it. Here are three things that changed how I think about PD for good.

The Habit I Couldn’t Break

For years I sent coaches to clinics because it was that time of year, or because a certification needed renewing, or because somebody had to fill the seat. Nobody asked why. The session went on the calendar, the budget got approved, and we called it development.

I couldn’t tell you what most of those sessions covered. Not because they were bad. Because nobody walked in with a question they actually needed answered. We were checking a box. Box-checking feels productive. It isn’t.

The waste wasn’t the money. It was the time. Hours away from the gym, away from the family, away from the actual work, spent on something nobody asked for and nobody followed up on.

Before you approve the next conference request, ask what problem it’s solving. If you can’t answer, don’t send the check.

The Filter

A real needs assessment changes everything. Not a survey nobody reads. One question, asked directly: what’s the one thing holding your program back right now?

I ran this with my own staff a few years back. Out of twelve coaches, nine couldn’t answer right away. They’d never been asked. They’d just been going to whatever was on the calendar because that’s what coaches do every summer.

Once we started asking, the PD budget stopped getting spread thin across whatever looked good on a flyer. It went toward actual gaps. A coach struggling with in-game adjustments got matched with a clinic built for that. A coach drowning in parent communication got pointed somewhere else entirely. The sessions that used to blur together started actually sticking, because people walked in already knowing what they needed to walk out with.

Before the next budget cycle, ask every coach one question. What’s the one thing holding your program back. Spend the PD dollars there.

What’s Next

Here’s the part most departments miss. Even good PD dies in one person’s notebook. A head coach goes to a strong session, comes back fired up, and nothing ever makes it to the assistants or the other programs in the building. The investment stops with one person.

The departments that get this right build a system for it. Whoever goes to the clinic owes the staff fifteen minutes the following week. Not a written report nobody reads. An actual conversation.

Two coaches are waiting on you. Budget deadline is Thursday. This isn’t a rough week. It’s just May. Here are three things that helped me stop white-knuckling through it.

The Paper Trap

For years, summer camp registration ran on a clipboard, a spreadsheet, and hope. We collected paper forms. We chased cash. We’d get to the first day of camp and find out we had seventeen kids registered on paper and twenty-three who showed up. Parents would swear they handed in the form. Sometimes they did. We just couldn’t find it.

The problem wasn’t the parents. It was the system. Paper forms get lost. Cash disappears into drawers. Spreadsheets get updated by whoever remembered to update them last. By the time camp week arrived, nobody had the same number and nobody was wrong, because nobody actually knew.

The summer we moved to online registration changed everything. One form. One payment link. One confirmation. No more sticky notes. No more cash envelopes. No more “I thought my kid was signed up.” The pile-up in May didn’t disappear overnight, but we stopped adding to it with problems we’d created ourselves.

The Shadow Calendar Problem

At one point I had a wall calendar, a shared Google Calendar, and a master schedule in a spreadsheet. All slightly different. Nobody was wrong. Nobody was right. We were just running three versions of reality and wondering why things kept falling through the cracks.

The shadow calendar problem is everywhere in athletics. Every coach keeps their own. Every office has their version. When they conflict, somebody finds out at the worst possible moment.

We fixed it by deciding one calendar was official and everything else had to match it. Sounds simple. It is. But it requires someone to own it and everyone else to stop maintaining their own version. That part takes convincing. The first summer we ran it clean, three conflicts we’d had every year just didn’t happen. Not because we got smarter. Because we stopped working from different maps.

The Setup

Most ADs don’t set up August in May. They survive the pile-up, close the year, and leave the same problems for whoever shows up in July. The late physicals, the rosters nobody knows, the registration scramble the week before fall practice starts. All of that gets built, or not built, right now.

The programs that don’t scramble in August aren’t working harder in the fall. They did a few things differently before school let out. Fall registration opened before summer. The master calendar got locked and shared. Communication went out before the dead period started, not after.

First week of August. I’m sitting at my desk with a stack of registration packets that looks like someone lost a fight with a copy machine. Half of them are missing physicals. A quarter don’t have parent signatures. And football practice starts in four days.

Every year I told myself I’d get ahead of it. Every year I was still chasing paperwork in the parking lot while kids stretched on the field. Sound familiar? Here are three things that would’ve saved me from turning August into a paper-fueled panic.

What Nobody Tells New ADs

Registration isn’t an event. It’s a season. And most programs start it way too late.

If you’re opening fall sport registration in July, you’re already behind. Families go on vacation. Coaches are at camps. The front office is running on a skeleton crew. You’re asking people to complete a multi-step process during the one month everyone checks out.

The programs that don’t scramble in August open registration in April or May, while school is still in session and parents are still in the habit of checking emails and filling out forms. You’ve got a captive audience right now. Hallway conversations, parent-teacher nights, spring sport banquets. Every one of those is a chance to say “fall registration is open” to a parent who’s standing right in front of you.

Waiting until summer turns a simple process into a rescue mission.

Open fall registration before the last day of school. Period. Even if it feels early, your August self will thank you.

The Paper Trail That Isn’t

Here’s what keeps me up at night when I think about how we used to do it. A kid shows up to the first day of football practice. His mom swears she turned in the physical. The coach says he never got it. The front office has a stack of forms but can’t find his. Nolan played his last basketball game Friday night. Playoffs. Season’s over. By Monday morning he’s back in the football weight room at 6am for off-season. Tuesday afternoon the track coach expects him at practice. Friday he’s supposed to run the 400 at the district meet.

Three coaches. One kid who just left everything on the floor 72 hours ago. And not one of those coaches knows what the other two are asking of him. That’s not a communication problem. It’s a systems problem. And in Texas, where football off-season runs twelve months in spirit if not on paper, it plays out on campuses every single spring. Here are three things worth thinking about before it costs you a good kid.

Nobody Asked Nolan

The multi-sport athlete is the most overlooked person in high school athletics. Not because coaches don’t care. It happens because every coach is running their own math.

The football coach thinks: off-season is mandatory, it builds the program, Nolan’s committed. The track coach thinks: he showed up Monday, he’s buying in. The basketball coach thinks: season’s done, he’s got time to recover now. Add it up and Nolan is doing three things at once with a body that just finished a playoff run and never actually got a break.

I watched this happen more times than I can count. A kid who could’ve played college ball somewhere, running out of gas by April of his junior year. Not soft. Not uncommitted. Just used up by a calendar nobody ever sat down and built together.

This week: Find out which kids on your spring rosters are also in football off-season. Just pull the list. That’s the first step.

The Turf War Nobody Wins

When coaches compete for the same athlete without a clear policy, it stops being about the kid. Fast.

Football off-season runs Tuesday at 6am. Track has a travel meet Thursday. Nolan can make both if nothing goes sideways. But then spring football practice gets added to the calendar and suddenly Thursday’s a conflict. The football coach says off-season is non-negotiable. The track coach says the kid committed to this team. Now you’re in the middle of it, and both coaches think you’re going to take the other one’s side.

In Texas, this is where it gets cultural. Football carries weight. You know it, I know it. But that doesn’t mean every other spring sport coach is wrong to expect their kids to show up. The AD’s job is to set the table before anyone sits down, not to referee after the food’s already flying.

Most campuses don’t have a written multi-sport policy. They have an unspoken one, and the unspoken version always favors whoever yells loudest.

Action step: Before spring practice starts, sit your football staff and spring sport coaches down together. Build the shared-athlete policy now. Write it down. It’s a 30-minute conversation that saves you a dozen hard ones later.

You Can’t Manage What You Can’t See

Even if you want to protect kids like Nolan, you’re working blind. You don’t always know who’s on two rosters, which coaches are doubling up on the same athletes, or how many hours a kid has already logged this week before he walks into your gym.

The ADs who handle this well aren’t necessarily more experienced. They just have better visibility. One place where rosters and schedules live together, where you can see that the kid the track coach is counting on for Friday’s meet has been in the weight room at 6 am every day this week.

Last spring I walked into the weight room and found 60 kids in a space built for 30. Track had their lift scheduled at 3:30. So did baseball. The football strength coach had it on his whiteboard too. Three coaches, all looking at me like I was supposed to pick a winner. Nobody was wrong. The schedule just didn’t exist in one place.

That shouldn’t happen. But it does. Constantly. Especially right now, when basketball playoffs are still going, spring sports are ramping up tryouts, and every gym, weight room, and stretch of track at your school is claimed twice over. Here are three things I wish someone had told me earlier about keeping the calendar from turning into a war zone.

The Mistake Nobody Sees Coming

Most scheduling conflicts don’t start as conflicts. They start as favors. A coach asks if they can grab the gym for an extra hour on Tuesday. You say yes because you want to support your staff. Two weeks later, that “one time” has become a standing reservation that never made it onto the master calendar. Now your volleyball coach is setting up nets in a gym that’s already promised to basketball film session.

I did this for years. Said yes to everything because I wanted coaches to feel supported. What I actually created was a shadow schedule that only existed in text threads and verbal agreements. The real calendar said one thing. The weight room whiteboard said another. And the track was a free-for-all after 3:00 because nobody had claimed it officially.

The fix isn’t saying no to every request. It’s making sure every yes gets documented in one place, immediately, where everyone can see it.

This week: Pick one shared space that’s been a headache. The weight room. The main gym. The track. Pull up every request, verbal agreement, and “temporary” arrangement for that space. Get all of it into one calendar. If it’s not written down, it doesn’t exist.

The Multi-Sport Pileup

February through March is when your calendar goes to war with itself. Basketball is in the postseason. Baseball, softball, track, tennis, golf, and soccer are all starting up. Spring football might be creeping onto the schedule. And your facilities haven’t magically doubled since November.

The collision point isn’t usually the games. Games get scheduled months out. It’s the practices, the lift times, the film sessions, and the makeup dates from weather cancellations that pile up without warning. One rainy Tuesday pushes track practice indoors, which bumps the basketball team out of the gym during playoff prep, which means they end up in the weight room during baseball’s scheduled lift. One domino and the whole afternoon falls apart.

What separates the programs that handle this from the ones that don’t? One shared calendar that coaches can see and request time on, not five separate spreadsheets floating around in email. When track moves indoors because of weather, the basketball coach should know before he walks his team down the hall and finds 40 sprinters doing block starts on the baseline.

Action step: Before spring sports officially start, sit down with every head coach for 15 minutes. Map out their non-negotiable practice times and their flex times. Build the conflicts into the calendar now instead of discovering them at 4:30 on a Tuesday.

The schools I’ve seen handle spring scheduling the best all have one thing in common. Not a bigger staff. Not fewer sports. Just one calendar that every coach, every admin, and every facility request feeds into. When the track coach reserves the field, the soccer coach sees it. When a playoff game gets added, the facility auto-updates. No phone calls. No “I didn’t know.”

Insight 1: The Foundation - Fan Experience Starts Before Fans Enter Your Building

Your biggest home game of the season is Friday night. A family shows up 30 minutes early and finds no parking information, unclear entrance locations, and no idea where visiting fans should sit. They finally get inside and can’t find concessions, don’t know the ticket price until they reach the window, and have no clue about bag policies. You just lost them before the game even started.

Fan experience isn’t what happens during the game. It’s what happens from the moment someone decides to attend. Do they know where to park? What gate to enter? What they can bring? How much tickets cost? Where their student section sits? If this information isn’t clear and easy to find, you’re creating friction instead of excitement.

The programs that consistently pack their gyms treat fan experience like game preparation. They communicate early and often. They use email, social media, and websites to answer questions before people arrive. They train gate workers and ushers on customer service. They make first-time visitors feel welcome instead of confused.

Bottom line: Every frustrated fan experience is a future empty seat. Make it easy for people to attend your games and they’ll keep coming back.

Insight 1: Your Emergency Plan Only Works If Everyone Knows It

It’s 7:30 on a packed Friday night. Lightning flashes. You’ve got thousands of fans, two bands, teams, and officials who all need direction immediately. In that moment, your plan either works or it doesn’t. There’s no middle ground.

What I’ve learned: having an emergency plan on paper isn’t enough. It has to be rehearsed, communicated, and understood by every person involved in game operations. Most coaches and administrators learn this the hard way — during their first real emergency, when they realize how quickly things fall apart without clear roles and communication.

Too often, safety gets reduced to compliance paperwork. But in reality, it’s about protecting the people who trust you to make the right call under pressure.

Bottom line: An emergency plan has to be simple enough to follow when adrenaline is high, and practiced enough that your team executes it without hesitation. Test your systems now — not for the first time in the middle of a crisis.
